Tired of Being Tired? Boundaries and Communication Prevent Burnout

Someone asks if you can (fill in the blank). You look at your calendar. That hour is open. You say, “yes.” You forgot that hour was designed for something you’ve been meaning to do, for yourself. You’re angry for forgetting. You promise to do better tomorrow.

The next day… repeat.

A way out of tired-inducing-people-pleasing is to set boundaries and stick to them. And this is hard, for me.

Examples of boundaries: Putting an hour in your calendar during the day to exercise; blocking 30-minutes between meetings to work on projects; only scheduling 80% of your workday to allow for last-minute requests and emergencies. Putting a boundary in place doesn’t mean saying no. Boundaries create the conditions that tell us, without struggle, when to say yes.

Before I had my son, I traveled for work constantly. Some weeks I was on the road for six consecutive days, in three different states. And I loved every second of it. Audience + microphone = happiness. When I had a child, I knew that schedule wasn’t going to work. So, I set boundaries. I decided how many nights per week I would travel and the time I needed to arrive home from each trip. And I didn’t violate those boundaries for 8 years. If a piece of work would require me to violate my travel boundaries, I said no without struggle, no matter how much I wanted to do that piece of work. The boundaries made the decisions easy. There was no deliberating or debating.

I’ll admit, I’m not as effective as setting boundaries in other areas of my life. Last week, I had a yoga class on my calendar. When I learned a repair person was able to be at my house during that hour, the yoga class was quickly deleted from my calendar. Yesterday, I asked my son what he wanted for breakfast, before flag football. He wanted scrambled eggs and a smoothie. I made both, knowing there wasn’t time. We were late for flag football. What was missing in both situations? Boundaries.

How does this apply to work? The key to preventing tired, burnt-out employees is to make it safe to speak up. Burnout is a systemic issue, not a personal one. Burnout at work comes from too much to do, over time. One way out is to make it safe to tell the truth at work.

For the most part, no one wants to admit to their boss that they are overextended or overwhelmed. Doing so feels like failure, and who wants to admit failure? If you want employees who are energized versus exhausted, focus on making it safe to tell the truth at work.

Five ways to make it safe to tell the truth at work:

  • Leaders and managers share their own strategies for managing time and priorities.
  • Ask your employees and coworkers meaningful questions. “How’s it going?” is not a meaningful question. Try: “What are your preferred working hours? What times a day would you prefer not to be contacted?”
  • Show appreciation when employees risk and say hard things.
  • Reward the truth. Make employees who are willing to say hard things a positive example.
  • Help employees problem solve to manage their time and priorities. Be ‘in it’ with them.

The good news about violating your own boundaries is you will get another chance to do it differently tomorrow. You can always reset a boundary. This time, tell the other people in your life about your boundaries. Tell your coworkers if you don’t do happy hours, 7:00 am Zoom calls, and back-to-back meetings, and tell them why. Then offer an alternative. Everything in life is a negotiation.


Self-Confident People Admit Mistakes

When my son started school, I went to new parent orientation. At the orientation I sat next to parents who told me their questions about the program, but they never asked the people running the meeting their questions. They wondered in silence, whispering to seat mates who didn’t know any more than they knew. I’m always flabbergasted by these situations until I remind myself that people don’t like to admit they don’t know something. No one wants to look stupid.

Most of us aren’t eager to admit when we don’t know something, need help, or make a mistake. We fear these things will damage our reputation and make us appear less than to others. But neither are true. It takes strength and self-confidence to admit mistakes, accept feedback, and ask for help. Strong, self-confident people do all of these things.

When someone who works for me is willing to admit mistakes, I think more of them. When employees ask for help rather than spin their wheels unnecessarily, I’m appreciative. When they’re open to feedback, I’m grateful they’re easy to work with. And the same is likely true for you.

Before launching Candid Culture, I worked for a CEO who frequently led with, “I may not be the smartest guy in the room, but…” The CEO was trying to appear humble and relatable, but he was the smartest guy in the room, and we all knew it, thus his attempts were false and came off as such. Arrogance masquerades as self-confidence. People who are arrogant come off as strong and self-confident, but it’s a façade.

It may seem like your personal power and reputation will be diminished by admitting mistakes and accepting help. But this couldn’t be further from the truth. It takes strength to say you don’t know how to do something, to embrace feedback that stings, and to admit bad choices. And strong, self-confident people do all of these things, regularly.

You won’t lose credibility or damage your reputation by being humble, instead you’ll be seen as real, relatable, and willing to admit a lack of perfection. And all of those things take strength that ingratiate you to others. So be yourself. Don’t pretend you’re better or more knowledgeable than you are. Authenticity goes a long way.

It’s Ok to Set Boundaries at Work: How to Say “No”

I’m embarrassed how often I do things I don’t want to do because I’m afraid of looking bad. I agree to things I don’t want to do. I even suggest doing things I don’t want to do, because I think it will look bad if I don’t. Then I have deep regrets.

If I’m aware of this practice, why do I keep doing it, over and over and over? I suspect the need to look good and be liked is so pervasive, it over-powers reason and self-talk. Telling myself, “Don’t do it. You will regret this,” doesn’t help. The need for approval is all-powerful (to me).

My old boss told me many years ago, “Your need to be liked will kill you as a manager,” and he was right. It’s why I can’t interview my own candidates. I want them to like me too.

I suspect I’m not alone here. I lot of us say yes when we want to say no. We extend ourselves and regret it later.

What can be done, at an organizational level, to prevent ourselves and fellow employees from over-extending?

  1. Sanction, at a team and organizational level, that sometimes it’s ok to say no.
  2. Try saying, “Here’s what I can do…” or “Here is what we will do” when you don’t want to say “no”.
  3. Suggest that at times people take 24-hours before agreeing to take on a new task or project. Pause before committing.
  4. Make room for negotiation, so people can say yes on terms that work for them.

Speak your truth and know that it’s ok to set boundaries. Boundaries prevent burnout.


Be Specific in Your Business Communication – Vague is Unhelpful

When a customer service agent answers my questions with words like, “That sounds right, I think so, or that should work,” I hang up and call back, hoping to get someone who can give me an affirmative answer. People do this to you too; they just don’t tell you about it.

Vague communication is unhelpful. Being vague instills doubt in the people around you and reduces your credibility.

Pay attention to your language. If the answer is yes, say “Yes.” If the answer is no, say “No.” “I think so,” says neither yes nor no. Saying, “I think so” tells people you don’t really know.

A few phrases to avoid and what to say instead:

Avoid: “That should be done by Friday.”

Instead, be specific and give a final date. “That will be complete by Friday. If I can’t get it done by Friday, I’ll call you to let you know by 5:00 pm on Thursday.”

Avoid: “Sounds right.”

Instead, be specific and say, “That’s correct.”

Avoid: “We should be able to do that.”

Instead, be specific and say, “We can do that.”

Avoid: “I guess.”

Instead, be specific and say, “Yes” or “No.”

When I teach feedback training, the biggest thing training participants struggle with is specificity. “You’re difficult to work with.” “Your clothing is inappropriate.” “I just find you to be negative.” “You did a good job on that.” “It’s a pleasure to have you on the team.” All of this is vague and thus unhelpful to the feedback recipient. And the same is true when answering questions and making promises.

Tell people exactly what to expect. Be specific. Even if they don’t like your answer, they’ll be happy to have a clear answer.


Waited to Give Feedback? It’s Never Too Late.

It’s not unusual to wait too long to give feedback. Giving feedback often feels awkward and uncomfortable. What happens if the person cries, or gives us the cold shoulder, or worse, quits?

Working virtually over the past few years has exacerbated the waiting. Many managers who were accustomed to giving feedback in person hesitated to have hard conversations over the phone or via video.

Perhaps you waited so long to give feedback, you feel like you can’t.

It’s never too late. You just need to set the expectation that you’re going to give feedback and why. And know that anything you can say in person, you can say via video or phone.

One of the keys to being (more) comfortable giving feedback is to know that most people genuinely want to know how they’re doing. Working in the dark is frustrating. Not knowing the behaviors that impact us and our opportunities is also frustrating. Working on a project for months only to find out the work we did wasn’t what the other person wanted is ultimately frustrating.

Most people genuinely want feedback. They may struggle to hear feedback, they may get defensive, they may not take responsibility, but it doesn’t mean they don’t want to know.

If you want to give feedback but feel like you waited too long, say so. The conversation could sound like this:

Manager to direct report: “I realized that I haven’t been giving you enough feedback. I’d like to start doing a semi-monthly debrief, not because anything is wrong or has changed. I want you to learn and grow as a result of working with me, and you won’t if I’m not providing regular feedback”

Peer to peer: “I need to talk with you about something and I’ve realized that I’ve waited too long. As a result, I’m feeling awkward and hesitant. Is it ok if I speak freely?”

Talking with someone more senior than yourself: “I want to talk with you about something I’ve been seeing for a while. I should have said something sooner. I’m sorry I didn’t. Can I talk with you about it now?”

It’s ok if you waited too long. It’s ok not to say things perfectly. Authenticity goes a long way. Be real. If you’re nervous, say so. If you’re wondering if it’s ok to speak up, say so. If you waited too long, say so. Relationships are built on trust, and authenticity builds trust. The time to start is now.


Are Mistakes A People or Process Issue?

It’s not unusual to ask who is at fault when mistakes in an organization are made. We want to know who was to blame. Before asking who is accountable for a mistake, I’d ask what lead to the mistake. Was the error a people or a process issue?

If a document with mistakes is shared with people outside of an organization, there is a process issue.

Yes, someone made a mistake. Someone wasn’t careful or knowledgeable enough to catch the error. But if a document’s accuracy is important, more than one person should be looking at that document before it leaves the organization. When only one person looks at an important document, there is a process issue.

Processes include: The practices followed and the tools used when creating, proofreading, saving, and storing work.

William Ury, author of the negotiation books Getting to Yes and Getting Past No, said, “Be easy on the people and hard on the process.” When mistakes happen, evaluate the processes surrounding that work. What allowed the mistake to go out the door unchecked? Would a different process with more checks and balances and more eyes on the work have prevented the error?

After evaluating the processes or lack thereof, coach the person who made the mistake. Fill the gap that allowed the mistake to happen, but first, evaluate your processes.


Office Gossip Destroys Organizational Culture

I had a colleague at my last job, prior to starting Candid Culture, who was a peer and a friend. We were at a similar level and would periodically sit in one of our offices, with the door closed, talking about the bad decisions our company’s senior leaders made. One day I realized that these conversations were exhausting to me. They were negative and didn’t make me feel better. In fact, they made me feel worse.

Some people distinguish between office gossip and venting, asserting that venting is cathartic and makes people feel better. It doesn’t. Venting and office gossip are one in the same and both will make you tired and feel worse about your job and organization.

I’ll use an analogy from one of Deepak Chopra’s books. When you put a plant in the closet and don’t give it light or water, it withers and dies. When you put a plant in the sunlight and water it, it grows. And the same is true for people. Wherever you put your attention will get bigger and stronger. Whatever you deprive attention will become smaller.

In addition to draining you of energy and ensuring you focus on the things that frustrate you, office gossip destroys organizations’ cultures. If employees can’t trust that their peers won’t talk about them when they’re not there, there is no trust in the organization. And this lack of trust feels terrible. It makes employees nervous and paranoid. A lack of trust sucks the enjoyment out of working because we feel we have to continuously watch our back.

Office gossip isn’t going anywhere. It’s a human phenomenon and is here to stay. But you can reduce office gossip.

Here are five steps to reduce the office gossip in your workplace:

Reducing gossip in the workplace step one:  Address the gossip head on.

Tell your employees, “I’ve been hearing a lot of gossip, which is not good for our culture.”

Reducing gossip in the workplace step two:  Hold regular town hall meetings, and give employees more information than you think you need to about initiatives, organizational changes, profitability, etc. Employees want to know how the organization is doing. In the absence of knowledge, people make stuff up, not because they’re malicious, but because they have a need to know. Employees don’t have to fill in the gaps with office gossip when you inform them.

Reducing gossip in the workplace step three:  Create a no-gossip-in-the-workplace practice and give employees the skills to have direct conversations.

Tell your employees, “We want people talking directly to each other, rather than about each other. As a result, we’re putting a no-gossip practice in place.” Then train employees throughout the organization how to give feedback that strengthens versus damages relationships.

Reducing gossip in the workplace step four:  Draw attention to gossip.

Perhaps suggest, “Every time you hear gossip, wave two fingers in the air (or something else that’s equally visual).” This will draw attention to office gossip without calling anyone out.

Also, ask your peers and friends not to gossip with you. End conversations that contain gossip. This will be hard to do, but if everyone does it, it will become much easier.”

Reducing gossip in the workplace step five:  Have an agreed-upon consequence for gossip.

Tell employees, “Every time we hear gossip in the workplace, the gossiper owes a dollar. Dollars go towards company happy hours and social events.”

The keys to reducing office gossip are to draw attention to the gossip, have a consequence for gossiping, and over communicate so your employees don’t have to fill in the gaps themselves.

Venting and office gossip are the same. If you’re talking about someone else and you’re not planning a conversation with a coworker or friend to address a challenge or problem, you’re gossiping. And talking about what frustrates you will only make you more frustrated.

My advice:  Do something about the things you can impact and let the other stuff go. Talk about the things that matter to you. Resist the temptation to speak negatively about the people around you. And know that anyone who will gossip about someone to you, will also gossip about you.

Want More Innovation In the Workplace? Make It Safe to Tell the Truth

You’ve likely either seen the video or heard about the group think that happened before NASA’s rocket the Challenger exploded in 1986. One engineer felt strongly that there was a defect in the Challenger’s design. He spoke up, others disagreed. He continued to speak up, until it became too uncomfortable to do so.

Most employees don’t get that far. Many employees are afraid to speak up at all, feeling that it’s not ok to have a counter-point-of-view, and that those who disagree with ‘management’ are eventually fired. I honestly am not sure where this comes from. It hasn’t been my experience, and yet the fear of speaking up is pervasive. I hear it in almost every organization with which I work.

If it’s not ok to express different opinions, your organization will deliver the same-old products and services you always have. If staying the same works in your industry, great. But stagnation is detrimental to most organizations.

If you want more innovation in the workplace, you have to make it safe to speak up and offer a different point of view. Saying new, different, and even controversial things must be encourage and rewarded.

Five Ways to Encourage Innovation in the Workplace:

  1. Ask for new ideas and different points of view often and wait until you get both.
  2. Don’t allow a meeting or discussion to move on until you get new, opposing, and different points of view.
  3. Positively acknowledge people who risk by saying something new or different from the norm.
  4. Ensure people with new ideas and different points of view are allowed to finish speaking before they’re interrupted or before someone else tries to negate their ideas.
  5. Create a few awards for speaking up in your organization and announce winners publicly and with great fanfare. You get what you reward.

Create Awards to Encourage Innovation in the Workplace:

  1. Acknowledge the person who fails massively trying something new.
  2. Award the person who brings new ideas to the table, regardless of what happens to those ideas.
  3. Celebrate the person who willingly gives you the worst news.

The fear of speaking up and saying something new or different will destroy your innovation efforts. It will also squelch your employees’ ambition and ability to be creative. Make it safe to tell the truth, even when the truth is hard to understand or unpopular, and see what happens to innovation, creativity, and employee productivity and morale.


Know Your Reputation to Manage Your Career

At some point, you’ll get passed over for a promotion, project, or piece of work, and no one will tell you why. Why should they? There is little incentive to deal with your likely (human and normal) defensive response. It’s easier to say nothing.

The problem is that this lack of information gives you no ability to manage your career.

Most people get almost no feedback at work. “Good job” isn’t feedback. Neither is, “You seem distracted.” And being told, “You just weren’t the right fit,” is utterly unhelpful.

If you want to manage your career, you need more information. Getting this information might seem scary. You might be thinking, “What if I don’t want to hear what people have to say? What happens if I hear something really bad?” People are so hesitant to give feedback, they’ll likely go easy on you. You won’t hear anything you can’t handle.

There are people in your life who will tell you the impression you create, what you’re like to work with, and why you might not have gotten a job you really want. They’ll tell you, if you ask and make it safe to tell you the truth. Making it safe means you can’t defend yourself. No matter what the person says and how hard it may be to hear, you must respond with, “Thank you for telling me that,” even if you’re convinced they’re wrong.

The easier it is to give you feedback, the more feedback you’ll get. The harder it is to give you feedback, the less you’ll get. Remember, no one wants to deal with your defensive response. It’s easier to say nothing.

Identify three to five people in your life who care about you, who you trust. They might work with you now, but perhaps not. Don’t overlook your friends, family, spouse and past co-workers. Tell each person, individually, that you want to know more about the impression you make and what you’re like to work/interact with. Do this over the phone or in-person. Emailing the request doesn’t demonstrate seriousness. Ask the person to schedule a conversation with you. Send your questions in advance, so the person is prepared. Have the scheduled meeting; don’t cancel it, even if something important comes up. Consider asking: The first impression you make; what you’re like to work/interact with; the best thing about you; and one change you could make. Say, “thank you,” for the information and not more. Don’t underestimate the power of your emotions. Everyone gets defensive when receiving feedback. Defensiveness can be off-putting and scary to others. Don’t do anything to limit future feedback.

Ask these questions a few times a year. You don’t necessarily need to make any changes, based on what you learned. The point isn’t to act on the information, it’s merely to have it. Information is power, and power is control.


Seven Tips for Taking Time for Yourself

I’m going to admit that I’m terrible at what I’m recommending today – taking time for yourself. Often my weekly blog is something I too am working on, and this week is no exception.

Many of you know that I have a child and run a business. Perhaps like you, I work, travel, parent, cook and attempt to keep my house clean.  I’ll admit, in the past nine years, I haven’t had lunch with a friend without my son in tow, haven’t seen an adult movie, and only talk to friends when I’m traveling for work. BUT, since January 1st, I’ve been to four Pilates classes a week because doing so makes me feel better and because I said I would.

The classes are blocked on my calendar. I take my son to school, go to Pilates, and then start my work day. It’s the one thing I do for myself each week. And this summer, I might just be able to wear a bathing suit without my signature mumu skirt I’ve been wearing my entire adult life.

The value of downtime and taking time for yourself is well documented. There is a lot written on the need to take breaks to recharge and rejuvenate to avoid burn out. The question is how to do so without feeling like something else is getting short shrift.

Here are seven tips for taking time for yourself:

Taking time for yourself tip one: Give yourself permission after a really busy few days or week(s) to have a lightly scheduled day. If you’ve been on the road or worked really long hours for four days, don’t schedule early morning meetings and a full day on the fifth day. Know that you won’t be productive on day five anyway, so you might as well plan to do less, which is what you’re likely to do anyway.

Taking time for yourself tip two: Plan a day doing non-work-related things you really enjoy. When is the last time you did something you really love to do, just because? But, if a day of planned recreational activities feels like another ‘to do,’ you’re better off doing nothing and not feeling badly about it.

Taking time for yourself tip three: Plan time to see a friend weekly. I’ll admit that I have to schedule phone calls to catch up with friends and schedule time to see people I care about. Yes, I admit, this seems wrong. But do whatever it takes. If you have to put lunch or a phone call with a friend in your calendar for it to happen, do it.

Taking time for yourself tip four: Don’t feel badly about taking time off. Many employees don’t take their allotted vacation time – for a variety of reasons. Just do what you need to feel rested and refreshed. Stop judging yourself.

Taking time for yourself tip five: If you take a day off or sleep late, don’t work until two in the morning the next day to compensate. Doing so defeats the purpose and will put you in a hole the next day.

Taking time for yourself tip six: Watch where your time goes when you’re ‘working.’ I know that I squander lots of time while I’m ‘working.’ I allow myself to get distracted reading emails as they come in versus working on the project that’s on my calendar, texting with friends, and chatting in our office. You could work fewer hours if you reduced these distractions.

Taking time for yourself tip seven: Decide what you really want your life to be about and what’s really important to you. Do you want work to be your focus, or do you want an equal balance of friendships, family, and community activities? You likely have what it is that you really want.

If what you really want is a career-centric life, then just admit that and don’t judge yourself for it. But do take enough time off that you are rested, productive, and don’t resent your work.
