Manage Control Freaks – Give More Data

Frustrated by a control freak, micromanager, or a high-need-to-know type? Controlling behavior stems from a need that isn’t being met. Identify the need, meet it, and your life gets easier.

If someone wants more updates, information, or involvement than you’re comfortable with, the person has a need that isn’t being met. When you meet the need, the person will likely back off.

I ask the people who work for me to not make me ask for anything twice. Meaning, if I ask for an update the week before a speaking engagement, anticipate that I’ll want that information for all engagements. Confirm by asking me and then provide the data without being asked for all future engagements. Getting the information regularly without having to ask builds trust and credibility.

Here are six tips for working with control freaks:

1. If you don’t know, ask:

  • The person’s work-related goals. What are they working on this quarter and year?
  • What the person is concerned about at work? What are they worried about?
  • How do they like to communicate – in-person, email, phone, video, voicemail, or text?
  • How often do they want information, in what format, and with how much detail?

2. When you first begin working with someone, provide more information than you think you need to, and then confirm the person wants that information in the future.

3. If you’re asked for information, ask if they want the same type of information in the future. Then provide the information before you’re asked.

4. If someone is overly involved in your work and you feel you have no freedom, state your observation, and ask for information. That could sound like, “I’ve noticed you’ve been involved with the major decisions with this project. I’m used to working with less oversight. Do you have a concern about my approach?” Then you negotiate. Everything is a negotiation.

5. The approach in number four will likely put the other person on the defensive. A less confrontational approach is to discuss and agree upon levels of involvement and supervision when projects begin. That could sound something like, “What kind of involvement do you want to have in this project? What parts of the project do you want to do? What parts do you want me to do? What kind of updates would you like, how often, and with how much detail?” It’s always easier to prevent a problem than to fix one.

6. Lastly, don’t take anything personally. Oversight and involvement may be a reflection of how someone feels about your performance, but it might not. When in doubt, ask.  


Asking for Too Much Can Damage Careers

I recently interviewed a candidate who asked for a lot of ‘stuff’ during the interview process. She wanted compensation, perks, accommodations, and benefits that were way outside the norm. I’m assuming she was employing the adage we’ve all heard, that “it can’t hurt to ask.”  Unfortunately, it can hurt to ask.

When forging new relationships, we watch (judge) people. We’re trying to figure out who they are and how they are. Are they the person they claimed to be during the interview process? Are they trustworthy? Did I make the right decision in bringing this person into my team, organization, and life?

Requests always make an impression. When we’re building new relationships, requests make an even bigger impression. Candidates who said the commute wouldn’t be an issue, but complain about it two weeks into the job, cause managers to doubt their hiring decision. Coworkers who consistently ask for extensions to deadlines, appear unreliable.

People watch us and silently judge, making assessments about our commitment, reliability and even character. Don’t make people question you. Make reasonable asks.

 Five ways to make reasonable requests:

  1. Vet your requests with people who know your company, manager, and/or industry, before making them. A reasonable request in one organization, might not be reasonable in another.
  2. If something is important to you, ask for it during the interview process or at the onset of new projects and relationships. Don’t wait. Waiting to ask for things until after you’ve started a job can damage your relationships and reputation. Managers don’t like bait and switch, even when it’s unintended.
  3. Once you’ve received an emphatic “no”, accept it. I worked with someone who asked for something during the interview process. I said “no” and explained why. He asked again after being hired. This annoyed me and made me feel like he didn’t listen.
  4. If you think a change should be made in your organization, propose a solution. Offer to be the person who drives the process, if appropriate. Pursue the change over a period of months. Ask up to three times for changes to be made. If nothing changes over a period of months, ask the leader you’ve been working with if you should stop asking. The change may not be a priority, and over asking can make you look like a pest who doesn’t understand the organization’s priorities. 
  5. If you aren’t sure that what you’re asking for is reasonable, say so. Tell the person what you want and to please tell you if it isn’t a reasonable request.
  6. Ask for feedback on your requests. If you’ve seen me speak, you know I’m a proponent of telling people, “If I do anything that damages our working relationship or makes you question me, I hope you’ll tell me. I promise I’ll take your feedback graciously and say, “thank you.”

Ask for what you want, within reason, be upfront when relationships begin, and build your relationships rather than break them.

Advance Your Career – It’s Your Job

You might be lucky enough to have a manager who helps you advance your career, but you might not. Either way, you deserve to have the career you want, and ultimately, it’s your job to advance your career.

Here are four steps you can take to advance your career:

Advance Your Career Step One: Learn about different areas of your organization and become clear on what you want to learn and what areas of the business you want exposure to. You won’t know what to ask for from your manager if you don’t know what your organization does and the opportunities that are available.

Advance Your Career Step Two: Get to know the leaders and employees in other departments. Find out what they do on a daily basis, the initiatives they’re working on, and their short and long-term goals.

If you’re working virtually or in a hybrid environment, you may be wondering how to learn more about your organization and build relationships from a distance. How do you meet with people you never see? Anything you can do in-person, you can do over the phone or via video. It’s nice to be able to walk into someone’s office and ask a question or connect with someone in the hallway or a breakroom, but it isn’t essential.

Reach out to people in the organization you already know. You can make these connections via email or phone. I recommend phone. Tell people you want to learn more about the organization’s objectives and different departments. Ask who they can connect you with. Networking and building new business relationships virtually takes more upfront work than walking into someone’s office, but it can be done. Ask people to make virtual connections for you and then follow up on those connections within one business day.

Remember the job search advice you were given early in your career, to have informational interviews with people doing the work you wanted to do? Getting to know your current organization better is similar. Ask for informational meetings within your organization. And then communicate with the people you’re connected with in the way THEY like to communicate. Tell a person you’ve been connected with that you’d appreciate 15 minutes of their time and ask how they’d like to meet – via phone or video? Then schedule a short meeting via their preferred medium. When the 15-minutes is up, tell the person, you’re watching the time and you respect their time. Ask if they’d like to end or continue the conversation. And then honor their request. If you’d like to meet again, ask for another meeting. If there are next steps, make those steps clear and follow up via email, if it’s appropriate.

Advance Your Career Step Three: Ask your manager, your peers, and other organizational leaders who you need a good working relationship with and who can influence your next career opportunity.

You never know who talks to whom and who can influence your future opportunities. Department heads talk to other department heads. Don’t assume who can or can’t influence your next opportunity or lack thereof.

Advance Your Career Step Four: Tell people who can influence your career what you want to do. Don’t assume people know what you want to do in the future. In fact, assume others have no idea about the work you want to do and the things you want to learn. Tell people, “I’m really interested in learning more about ___________. I’d like exposure to __________ part of our organization.”

Your career is your responsibility. Don’t wait for your manager make your career happen. Take matters into your own hands. Follow the steps above and get more of what you want at work.


Organizational Culture – Hire and Fire for Fit

When I interviewed for my last job, before starting Candid Culture 19 years ago, the CEO put a mug in front of me with the company’s values on it and asked if I could live by those values at work. He was smart. Hiring someone with the skills to do a job is one thing. Hiring someone who fits into the organizational culture, is another.

Determining if a prospective employee will fit your organizational culture is much harder than determining if someone has the skills to do a job. Often when an employee leaves a job, only to take the same role at another company, they left for fit. They just didn’t feel comfortable. They weren’t a good fit with the organizational culture.

You’ve probably heard discussions about employees who deliver results at the expense of relationships. Or about employees who fellow employees really like, but they just can’t do the job.

Leaders of organizations need to decide what’s important:  What people do?  How they do it? Or both. I’m going to assert that both the work employees deliver and how they deliver that work is equally important. I think you should hire and fire for fit.

Work hard to hire people who will fit into your organizational culture. Get rid of people who don’t fit. The impact on your organization’s reputation and on internal and external relationships depends on hiring people who behave consistently with your brand and how you want your organization’s culture to feel.

Here are a few ways to ensure you hire people who are a good organizational culture fit:

  1. Share your current or desired culture with job candidates early, often, and clearly.
  2. Work to assess how candidates fit the culture. Use practical interviews, job shadowing, and reference checks to assess organizational culture fit.
  3. Talk about the culture when onboarding employees.
  4. Make behaving according to the culture part of your performance appraisal process.
  5. Reward behavior that matches the culture.
  6. Have consequences for not acting according to the culture. A negative feedback conversation is a consequence.
  7. Ensure your leaders and managers live the culture. Eliminate leaders and managers who aren’t a good culture fit. This takes courage.

When people leave an organization, they don’t often take copies of reports they produced or work they created. And if they do, they rarely look at that work. What they do take, remember for years to come, and find meaning in, are the relationships they built at work. Relationships are dependent on organizational culture.

Determine the organizational culture you want. Talk about it regularly. Require people to act according to the culture. Reward the ones who do. Get rid of the ones who don’t. Make working in your organization feel as you want it to feel.


Receiving Feedback – Get a Second Opinion

At some point in your career, you will likely get feedback that doesn’t feel accurate. When receiving feedback you question, rather than dismiss it, vet the feedback with the people who know you best. Assemble a core team of people who know you well, love you, and have your back.  The relationships may be personal or professional. These are people who will tell you the truth (as they see it) if you ask.

You might think that you’re a different person at home and at work, thus your friends’ and family’s input isn’t valid in the workplace. I don’t think that’s true. You are who you are, and you’re not a completely different person at home and at work. It’s just not possible to be your real self and turn it on and off at work. Sure, you might have a communication style that you only use when working. You may make decisions at work differently than in your personal life. But you’re not a completely different person after 5:00 pm. If you’re often late, don’t keep confidences, talk too much and too long, or wear clothing that is not your friend, your personal relationships can tell you that.

It’s important to know how you come across, your reputation, and your wins and losses at work. Having this information allows you to manage your reputation and in turn, your career.

The question is, with whom should you vet feedback that doesn’t feel quite right? Here are four criteria for core team members:

  1. Your core team should be made up of a small number of people (five or fewer) who know you well, love you, and have your back.
  2. You should respect core team members’ opinions.
  3. You must trust your core team and their motives, in relation to your well-being.
  4. You must be open to core team members’ feedback.

Core team members don’t need to be told they’re on your core team. Simply call these people individually when you need input. Tell them the feedback you’ve received and then ask for their opinion. And be sure to tell them that you’ll take their feedback graciously, by saying “thank you”.

It’s easy to dismiss feedback that’s hard to hear. The feedback you receive might just be that person’s opinion. But people talk. And one person’s experience of you can impact your career greatly. Manage your career assertively and powerfully by knowing your reputation. Find out the impressions you create. Then you can make decisions about changes you will and won’t make.


Self-Confident People Admit Mistakes

When my son started school, I went to new parent orientation. At the orientation I sat next to parents who told me their questions about the program, but they never asked the people running the meeting their questions. They wondered in silence, whispering to seat mates who didn’t know any more than they knew. I’m always flabbergasted by these situations until I remind myself that people don’t like to admit they don’t know something. No one wants to look stupid.

Most of us aren’t eager to admit when we don’t know something, need help, or make a mistake. We fear these things will damage our reputation and make us appear less than to others. But neither are true. It takes strength and self-confidence to admit mistakes, accept feedback, and ask for help. Strong, self-confident people do all of these things.

When someone who works for me is willing to admit mistakes, I think more of them. When employees ask for help rather than spin their wheels unnecessarily, I’m appreciative. When they’re open to feedback, I’m grateful they’re easy to work with. And the same is likely true for you.

Before launching Candid Culture, I worked for a CEO who frequently led with, “I may not be the smartest guy in the room, but…” The CEO was trying to appear humble and relatable, but he was the smartest guy in the room, and we all knew it, thus his attempts were false and came off as such. Arrogance masquerades as self-confidence. People who are arrogant come off as strong and self-confident, but it’s a façade.

It may seem like your personal power and reputation will be diminished by admitting mistakes and accepting help. But this couldn’t be further from the truth. It takes strength to say you don’t know how to do something, to embrace feedback that stings, and to admit bad choices. And strong, self-confident people do all of these things, regularly.

You won’t lose credibility or damage your reputation by being humble, instead you’ll be seen as real, relatable, and willing to admit a lack of perfection. And all of those things take strength that ingratiate you to others. So be yourself. Don’t pretend you’re better or more knowledgeable than you are. Authenticity goes a long way.

Being Accountable Gives You Power

When something ‘bad’ happens, my nine-year-old is quick to ask who is at fault, hoping, of course, it’s not him. I’m trying to get him to use the word accountability instead, and to understand that if he has some accountability, he has some control over what happens. If he has no accountability, he has no control. A tough concept for a nine-year-old.

Stuff happens. People won’t give you what you need to complete projects. Things will break. When breakdowns happen, I always ask myself, “What could I have done to prevent this situation?” or “What did I do to help create this situation?”

It may sound odd that I always look at myself when breakdowns occur, even when it’s someone else who didn’t do their job. It’s just easier. When I can identify something I could have done to make a situation go differently, I feel more in control – aka better.

I’m the person who gets off a highway jammed with traffic. The alternative route may end up taking longer, but at least I’m moving. I feel like I’m doing something and thus have more control. Taking responsibility for what happens to you is similar. When you’re accountable for what happens, you can do something to improve your situation. When someone else is accountable, you’re at the mercy of other people and have very little control.

There are, of course, exceptions to the practice that “we’re accountable.” Terrible and unfair acts of violence, crime, and illness happen to people, about which they have no control. But in general, in our day-to-day lives, there is typically something we did to contribute to a bad situation or something we can do to improve it.

Here are four practices for improving difficult situations even when you didn’t create the mess alone.

  • Ask more questions. If you’re not clear as to what someone is expecting from you, ask. Even if their instructions aren’t clear, it is you who will likely be held accountable later.
  • Tell people what you think they’re expecting and what you’re planning to do, to ensure everyone’s expectations are aligned. This beats doing weeks’ worth of work, only to discover what you created isn’t what someone else had it mind.
  • Ask for specific feedback as projects progress. Don’t wait until the end of a project to find out how you performed.
  • Admit when you make a mistake or when you wish you had done something differently. Don’t wait for someone to tell you. Saying, “I’m sorry. How can I make this right with you?” goes a long way.

These are really delegation practices — reverse delegation. Help people express their expectations of you clearly, so you can be successful.

I am always asking the questions, “What could I have done differently? What did I do to contribute to this situation, what can I do now to make this situation better?” I encourage you to do the same, even when someone else drops the ball. You can’t control others, but you can control you. And your happiness and success is your responsibility.


People Won’t Tell You the Truth? It’s Their Mom’s Fault.

Last week I had lunch with a friend. When I returned from lunch, I noticed I had something stuck in my teeth. I was embarrassed and wondered why my friend hadn’t told me.

It’s quite possible she hadn’t noticed. But we all know people who notice and say nothing. We could walk around all day with toilet paper on our shoe, lipstick on our teeth, or our fly down, and the people around us won’t tell us.

If you read my blog weekly, you already know that people have been trained not to tell you the truth.

But I think there is more preventing people from telling us the truth. Complete this sentence: “If you have nothing nice to say, _________________________________. Who told you that?  Your mother!!!

I do think there’s something to this. We’re raised to believe that it’s not nice to say something to another person that isn’t positive.  And in the past, when we did speak up, it’s likely the other person got defensive, so it’s no wonder that we don’t readily give people bad news.

Here are five tips for getting feedback from the people around you:

  1. Establish a core team of people who will always tell you the truth. These can be friends, coworkers, clients, vendors, your boss, etc.
  2. Give people permission, to be honest with you.  “Let’s make a deal. I always want you to tell me the truth. If I have something stuck in my teeth, or I’m inappropriately dressed for a meeting, or I’m doing something that damages my reputation, I want you to tell me.”
  3. Make it easy to tell you the truth. “I promise no matter what you tell me and how hard it is to hear, I will say thank you. I won’t get defensive. And if I do, I’ll apologize and try to do better next time.”
  4. Offer to do the same for them. “And if you want me to do the same thing for you, I’m happy to do it.”
  5. Periodically check in with people and ask for feedback.  “A few months ago I asked you to tell me anything I said, did, or wore that got in the way of my success.  Is there anything you’ve seen that you want to tell me?”

Every time you ask for feedback and take it graciously, you train the person to give you more feedback. On the contrary, every time you get defensive, you make it hard for people to give you feedback, making it likely they won’t do it again.

If you don’t want to walk around looking silly all day, create a safe environment where friends and co-workers can tell the truth.


Strengthening Business Relationships – Make Three Attempts

If you work with other people, there is likely at least one business relationship you wish was stronger. If only that person included you on necessary communications, didn’t gossip about you, or gave you honest feedback, versus telling you everything is fine and then working around you.

What often makes work hard isn’t the work at hand, it’s the people we work with – the power struggles, cc-reply-to-all when everyone doesn’t need to know, and the gossip that pervades most organizations.

You need to communicate and work well with the people you work with. And like any relationship, business relationships require work. But what happens when someone doesn’t return your efforts for a positive working relationship? They don’t return emails or voicemails, ignores requests, or goes above you instead of coming to you when issues arise?

Make three attempts at strengthening a business relationship.

I’ll attempt to strengthen a business relationship three times before giving up. Phone calls, video, and in-person meetings count as an attempt to improve a relationship, emails and text messages don’t. Emails and texts are passive, one-sided communications. If you’re serious about strengthening a relationship, talk with the person, either in person or via video or the phone.

The conversation could go something like, “We’re going to be working together a lot this quarter, I thought it would be helpful to talk through how we both like to communicate and who will do what. When is a good time for us to connect via phone?”

Or, you could say, “A lot has happened this year – good and bad. I thought it would be helpful to talk about what did and didn’t work, so the rest of the year is smooth. Can we schedule a call to talk about it?”

Or, perhaps, “I want to talk with you about how we work together. I think we both know that this year has been hard. I’d love for us to have a good working relationship. Can we talk about how we want to work together going forward?”

It doesn’t so much matter what you say, as long as you start the conversation. Relationships don’t just improve by chance.

I’ll make attempts like those above three times (with the same person). If the person doesn’t reach back, says no, or cancels three scheduled meetings, I give up. Don’t chase people. The people who are interested in fostering a good working relationship will make the time and be willing to be uncomfortable.

What does it mean to give up? You are not the Golden Retriever of the workplace. Nor are you the 7-11 – always open. If someone isn’t interested in talking with me about how we can improve our relationship, I don’t keep asking. After the third no, I’m polite. I include the person in all necessary meetings and communications. I’m professional. But I don’t keep inviting. You can’t work with someone who won’t work with you.

Extend an olive branch. Be forthcoming, brave, and yourself. And if you get three nos’, work on other business relationships and leave this one be.

 


Write Your Own Goals & Take Control of Your Performance Review

Many year-end performance reviews include whatever the manager and direct report can remember happening during the last six weeks of the year. For the most part, managers and direct reports sit in front of blank performance appraisals and self-appraisal forms and try to remember everything that happened during the year. The result: A vague, incomplete performance review that leaves employees feeling disappointed, if not discounted.

If you were disappointed by your performance review last year, don’t let it happen again this year. Take charge of your career by writing your own goals.

One of the first companies I worked for did the goal process so well, I learned early in my career how powerful well-written goals could be. Each employee set five to seven goals. Experienced employees wrote their own goals and then discussed those goals with their manager. Less experienced employees wrote their goals with their manager. Managers wrote goals for inexperienced employees. The goals were so specific and clear that there could be no debate at the end of the year whether or not the goal had been achieved. It was obvious. Either employees had done what they said they would, or they hadn’t. This made writing performance appraisals very easy. Very little on the appraisal was subjective. And this gave employees a feeling of control over their year and performance.

It’s great if you work for an organization or manager who works with you to write goals. If you don’t, write your own goals and present them to your manager for discussion and approval. Managers will be impressed you took the initiative to write goals and will be thankful for the work it takes off of them.

Goals should be simple and clear. It must be obvious whether you achieved the goal or not. There should be little if any room for debate. Sample goals are below.

Desired Outcome (goal):

• Improve client feedback – too vague • Get better-written reviews from clients – better • 80% of clients respond to surveys and respond with an average rating of 4.5 or above – best

Actions you will take to achieve the goal:

• Ask clients for feedback throughout project — too vague • Ask clients for feedback weekly – better • Visit client site weekly. Talk with site manager. Ask for feedback — best

How to approach your manager with written goals:

Try using this language with your manager: “I want to be sure I’m working on the things that are most important to you and the organization. I’ve written some goals for 2024 to ensure I’m focused on the right things. Can we review the goals and I’ll edit them based on your input? And what do you think of using the agreed-upon goals to measure my performance in 2024?”

You have nothing to lose by writing goals and presenting them to your manager. You will gain respect from your manager, clarity of your 2024 priorities, and more control of your year-end-performance review. Give it a try and let me know how it goes.
