Manage People Who Give You ‘The Tone’ – Tone of Voice Communication

You know when someone gives you ‘the tone’, similar to when people roll their eyes at you? When you get ‘the tone’ you’re being told that the other person is exasperated.

Tone of voice is one of the hardest things to coach because we don’t hear ourselves. People who give people ‘the tone’ rarely know they’re doing it. One of the best ways I know to effectively coach tone of voice is to ask tone givers to tape themselves during phone calls. Then listen to the recording together and ask the tone giver, “If your grandmother called and someone spoke to her that way, would you be happy?” You can also read written correspondence out loud, adding the tone you ‘heard’, and ask the sender how she would have interpreted the message.

When given the tone, most people feel judged. And when people feel judged, conversations are constrained.

The way to avoid giving ‘the tone’ is to come from a place of curiosity. When you ask the question, “What were you thinking when you approached the customer that way,” you can sound curious or judgmental. Being judgmental evokes defensiveness, which shuts conversations down. Being curious creates discussion.

Consider asking questions like these to invite discussion:

• Tell me more about… • Help me understand what happened here… • What are your thoughts about… • What’s the history behind….

Any of these questions will lead to a good discussion, if you manage your tone.

If you want to get information or influence someone, ask questions and engage the person in a dialogue. We often try to persuade people by giving them information. This rarely works. Instead of overloading people with data, ask questions that evoke discussion. Through discussion, you might get to a different place. And if not, you’ll at least have learned why the other person thinks as they do, and you will have shared your point of view in a way that is inviting versus off-putting.

It’s easy to give people ‘the tone’ when we’re tired and frustrated. Try to avoid difficult conversations when you’re tired or stressed. Wait to have important conversations until you know you can manage yourself and your tone.

 


Manage Your Professional Reputation

You’ve heard countless times that you never get a second chance to make a first impression. So when something not-so-positive happens – a customer is upset, you missed a deadline, or made an error – don’t let your boss find out about it from someone else. Manage your professional reputation and get there first to create the first impression of what happened.

Managers don’t like surprises. If your manager is going to get a call about something that isn’t positive, let them know before the call comes in. You will create your manager’s perception of the situation, and perceptions are hard to change.  Don’t wait for the s*** to hit the fan. Get ahead of the problem by coming forward and giving your manager and other stakeholders a heads up.

Boss Phone CallIt could sound something like this, “I just had a tough conversation with John in IT. You may get a call.  Here’s what happened… I didn’t want you to be surprised.”

Or “I told Brian at Intellitec that we’re raising our prices in the second quarter. He wasn’t happy. You may get a call.”

Or let’s say you’re going to work on a strained relationship. Tell your manager before you take action.  It could sound something like this, “I want to work on my relationship with Julie. Our relationship has been strained since we worked together on the software project last year. I’d like to approach her, tell her that I know our relationship is strained, and that I’d like a good working relationship with her. Then I’d like to ask if You Create the first Impressionshe’s willing to have lunch with me, talk about what’s happened, and see if we can start again in a more positive way.  What do you think of me doing that?  Would you approach the conversation differently? I don’t know how it’s going to go, so I wanted you to know what I’m planning to do, just in case it backfires, and you get a call.”

Manage your professional reputation assertively by taking responsibility for mistakes, working on damaged relationships, and telling your manager before someone else does!


Ask Better Questions and Stop Being Disappointed at Work

I’m taking golf lessons, which should frighten anyone within 100 feet. Every time the instructor explains something new, he asks me, “Does that make sense?” “Does that make sense” is a common clarifying question that many people ask, but it’s not a good question for two reasons.

Clarifying Questions

Reason number one: If an explanation doesn’t make sense to me, I’m the idiot for not “getting it.” It’s not that the instructor hasn’t been clear, I just “didn’t get it.”

Reason number two: The question doesn’t force me to speak, thus the person asking the question doesn’t get any information. “Does that make sense” is like asking a shopper in a store, “Can I help you?” We all know the right answer to that question is, “No, I’m just looking.” This is a similar to when someone asks, “Are there any questions?” The right answer is “no.” And when people say “no,” the person who asked the question often says, “good,” affirming people for not asking questions and making it less likely that questions will be asked in the future.

The golf instructor should be asking me:

  • What did you learn today?
  • What are you planning to do as a result of what we’ve covered?
  • What techniques did I demonstrate?
  • Let me see how that form looks.
  • What questions do you have for me?

If he asks me the clarifying questions above, he will know what I am likely to do on the golf course.

Here are some clarifying questions that will force people to talk and won’t make them feel stupid for asking questions. Instead of asking, “Does that make sense,” consider asking:

“I want to make sure I gave clear instructions. Will you tell me what I’m asking you to do?” You could also phrase the questions like this, “Just so I know how I landed, what do you think I’m asking/expecting you to do?”

** This may sound condescending and like micromanaging in writing, but the question can be asked in a supportive and non-judgmental manner.

I was talking with one of my clients a few months ago. She was very upset because she told one of her employees what to do and he didn’t do it. Frustrated, she said, “He knew what to do, and he didn’t do it.” I asked her, “How do you know that he knew what to do?” She replied, “I told him what to do and when I asked if he had any questions, he said no.”

Her situation is a common one. The right answer to “Do you have any questions” is “no.” And we’re surprised when we swing by the person’s desk two weeks later to get a status update on the project, and he hasn’t started working on it yet.

Here are some additional examples of clarifying and delegation questions. These questions will force people to speak, providing a clearer sense of what people know and are likely to do.

  • What questions do you have?
  • What are you planning to do first? If the person answers this question appropriately, ask what they are planning to do next. If  they don’t answer the question appropriately, step in and give more direction.

Provided you trust that the person knows what to do, give a tight deadline and ask to review the person’s work in a few days. Give people some freedom, but not enough to waste a lot of time and go down a fruitless path. Delegation is something at which most managers can improve. More effective delegation will lead to fewer missed deadlines and frustrations in the workplace.

 


Want Critical Thinkers? Reward Asking Questions.

When my son started pre-school, I attended new parent orientation. I had never sent my son to school and I had lots of questions. I asked my questions at the orientation; I was the only parent who asked questions. The mom sitting next to me wasn’t even sure she qualified for the program. Her child was enrolled in a parent-tot program; parents had to attend with their child and couldn’t send a caregiver. The mom worked full-time and couldn’t attend herself. Even though she wasn’t sure her child could participate in the program, she didn’t ask any questions. It was just me asking all the questions. By the end if the evening, I could feel the other parents’ eyes on me, wishing I’d shut up so they could go home and relieve their babysitter.

One of managers’ and employers’ biggest complaints is the inability to hire critical thinkers – employees who question. I hear this complaint all the time. Yet we often find the people who ask questions irritating and bothersome. “Why do they have to look for what’s wrong? Why do they have to question?”

Questioners are often seen as boat rockers, challenging the status quo. They are ‘difficult’.

We can’t have it both ways. We can’t hire people who think critically, who don’t question.

I’m not talking about people who can’t make a decision and are constantly asking managers to validate their solutions or employees who use managers as google rather than doing their own research. I’m talking about squelching the counter-point-of-view.

If you want employees who identify and solve problems and create new products and ways of working, then you need to reward those who question.

One of the reasons employees may not ask questions is the fear of appearing as if they don’t know. Who likes to admit they don’t know something at work? Not knowing makes us appear less valuable, less reliable. It takes strength to admit, “I don’t know.” Managers and leaders need to model the behaviors they want to see. We need to ask our own questions visibly and regularly. We need to admit when we don’t know. We need to be willing to be wrong and to let others see it.

There is an old workplace adage, you get what you reward. Does your organization have an award for the employee who asks the most questions? If not, create one. Do you recognize employees publicly who are willing to point out inefficient processes and costly systems? Do you have a reward system in place for employees who fail trying to fix a problem or create something new? If we get what we reward, what are we rewarding?


Onboarding New Employees Virtually – Build Relationships First

Starting a new job is like the first day of school. It’s scary. Who will I have lunch with? How do I make copies and get reimbursed for expenses? Who do I need a good working relationship with? Starting a new job virtually is even more challenging. Who are these people I work with and how do I reach them?

We need to help new employees acclimate to people and processes, and this introduction increases tenfold when starting a job virtually.

“People leave managers not jobs” is an old phrase. I’ll widen the net a bit – people leave companies, not jobs. People unhappy at one company often take a similar job at a different company. They like being an accountant, auditor, marketing manager, they just didn’t like working for __________ (fill in the blank) at __________ (fill in the blank).

Here are six practices for helping new, virtual employees acclimate and feel at home quickly:

  1. Focus on relationships first and workplace goals second.

I onboard all new employees – virtual or in-person – with a handful of Team Building and Manage People Candor Questions. My first meeting with employees has nothing to do with goals or objectives. Instead, we talk about working-style preferences and pet peeves. We get to know each other and build trust. As Stephen Covey said in his book the Seven Habits of Highly Effective People, “Deposit into the emotional bank account.” And as William Ury said in his book on negotiation, Getting to Yes, “Go slow to go fast.”

2. Make it safe and easy to ask questions.

Few people like to admit they don’t know something. I’d rather have my new employees pick up the phone or email me with a question than spend 60-minutes of frustration searching for an answer.

Ask, “What questions do you have” each time you meet and wait longer than you think you should for the answer. People always have questions. Make room for them to ask.

3. Have multiple people train new employees.

Training a new employee develops the person doing the training and builds immediate relationships.

4. Set up a system for people to ‘interview’ others throughout the organization – a virtual meet and greet of sorts.

5. Have team meetings on video.

I know, I know, people are tired of video meetings. Make them short, sweet, and regular.

6. Meet one-on-one weekly with new employees.

I suggest weekly meetings for at least the first six months, and protect the meeting time. If one-on-one’s with employees get cancelled, reschedule immediately. Cancelling meetings with direct reports without rescheduling sends the message that the direct report isn’t important.

Working with people virtually isn’t that different from working with people in person. Pick up the phone. Use video. Talk with people weekly. Ask questions. Wait for answers. Make sure new employees ‘meet’ and are exposed to a lot of people throughout the organization. People leave companies, not jobs.


Managing Remote Employees

Many managers are asking the question, “How do I manage employees remotely?” Managing employees remotely isn’t too different than managing in person. Whether someone is sitting with you or in their home office, the steps involved in managing people are the same.

There are a few things effective managers do repeatedly. Do these handful of things and managing people will go well, provided you have the right person in the job. Managing someone who is a good fit for their current job is challenging but doable. Managing a person who is not a good fit for their job is extraordinarily hard. No management practices or skills supersedes hiring the right person. Hiring the right people is the single most important thing managers do. Managing and coaching employees are the next most important things managers do.

Here are the three things effective managers do:

  1. Set clear expectations:

Conversation with new/inexperienced employees: “This is what I want you to do and by when.”

Conversation with experienced employees: “What do you think needs to be done and when is a manageable deadline?”

2. Delegate:

New/inexperienced employees: “Here is my vision of how this should look.”

Experienced employees: “What’s your vision of how this should look?”

3. Review work, coach, and give feedback:

Review small pieces of work so employees can course correct as they go, reducing wasted time and frustration. Agree on a schedule to review work in process, so employees feel supported and not micromanaged.

New/inexperienced employees: “Here is what I would do differently and why.”

Experienced employees: “Here are my areas of concern. What changes do you think need to be made?”

  • Repeat

That’s all you need to do. It’s so simple. And so hard. Managing employees is very challenging.

Here are five ways to make it easier to manage well:

  1. Spend time at the beginning of working relationships and projects getting to know employees work styles and preferences and sharing your own.
  2. Check in with employees regularly, asking questions that elicit what employees need to be successful.
  3. Have frequent, short conversations. A weekly 15-minute touch base is more effective than a monthly 60-minute meeting.
  4. Do a plus/delta every time you meet, giving positive and upgrade feedback as events happen. Waiting to give feedback negatively impacts results and damages trust.
  5. Have courage and know that employees want to work for a manager who sets clear expectations and gives clear feedback. Working in the dark is frustrating and difficult.

If you’re hesitant to do any of the actions above or are worried about how those actions will be perceived by employees, tell employees that. Be authentic and candid. You could say something like, “I want to review your work more frequently than I have in the past, but I’m concerned how you’ll perceive that.” “I want to give you regular, timely feedback to be helpful to you, and know feedback can be hard to hear.”

Lastly – remote meetings can be held via video conferencing but don’t need to be. Sometimes it’s nice to talk via phone and not have to get dressed up or manage your facial expressions. If you’re not sure if you should meet with employees via video or phone, ask them. Setting clear expectations is the first step in managing all business relationships effectively.


Don’t Make Decisions From Fear – Play the Long Game

We all know people who have been furloughed, taken pay cuts, or who were laid off over the past few weeks. It happened fast. Business has slowed or ceased in many industries, businesses are shut, people aren’t working.  There are loans and tax refunds in place to motivate employers not to reduce employees’ hours or to reduce headcount.

Business leaders are doing the best they can to make decisions that will keep businesses afloat. It is a difficult time to run a business and manage people.

I too am confronted by these decisions in my own business. I had a new person who was supposed to start on March 16th. I have part-timers who aren’t coming in right now. I have an open job I’m not filling.

I want to suggest you play the long game letting your personal and professional goals drive your decision making, and I know this is very, very difficult. It’s difficult for me too.

Maybe you need to lay people off or reduce hours or compensation. Communicate with those employees from a place of TLC – communicate early and often. Give as much information as you can. Be as generous as you can.

Generosity comes in all forms. It is not necessarily financial.

Tell employees the benefits that are available to them. Be realistic about when employees may receive checks. But also share how you feel about these employees and how difficult it is to reduce compensation and jobs. People want to work for people who are authentic and care about them. Don’t be afraid to show you care. Call and check-in with employees who aren’t working. Ask how they’re doing. Demonstrate concern.

There is a long game in how we make business decisions but also in how we treat people. Treat people like they’re family and you’re working to have a long-term relationship.

Lastly, try not to make decisions from fear. This is a tricky one and one I can’t say I’m doing well.  I’ve made a few too many recent decisions out of fear. But fear is not a powerful place to stand. Fear is paralyzing and limiting.

When making personal and professional decisions, consider your long-term goals. Ask, “What do I want my business to look like in one year, three years, five years? What do I need to do today to achieve those goals, within today’s scary reality.” Act from your goals, not your momentary fear. You may need to remind yourself of this from moment to moment. I know I do.

Think future. Be realistic. Act with care and humanity. Play your long game personally and professionally.

Write Your Own Goals & Take Control of Your Performance Review

Many year-end performance reviews include whatever the manager and direct report can remember happening during the last six to twelve weeks of the year. For the most part, managers and direct reports sit in front of blank performance appraisals and self-appraisal forms and try to remember everything that happened during the year. The result: A vague, incomplete performance review that leaves employees feeling disappointed, if not discounted.

If you were disappointed by your performance review this year, don’t let it happen again next year. Take charge of your career by writing your own goals.

One of the first companies I worked for did the goal process so well, I learned early in my career how powerful well-written goals could be. Each employee set five to seven goals. Experienced employees wrote their own goals and then discussed those goals with their manager. Less experienced employees wrote their goals with their manager. Managers wrote goals for inexperienced employees. The goals were so specific and clear that there could be no debate at the end of the year whether or not the goal had been achieved. It was obvious. Either employees had done what they said they would, or they hadn’t. This made writing performance appraisals very easy. Very little on the appraisal was subjective. And this gave employees a feeling of control over their year and performance.

It’s great if you work for an organization or manager who works with you to write goals. If you don’t, write your own goals and present them to your manager for discussion and approval. Managers will be impressed you took the initiative to write goals and will be thankful for the work it takes off of them.

Goals should be simple and clear. It must be obvious whether you achieved the goal or not. There should be little if any room for debate.
Sample goals are below.

Desired Outcome (goal):

• Improve client feedback – too vague
• Get better-written reviews from clients – better
• 80% of clients respond to surveys and respond with an average rating of 4.5 or above – best

Actions you will take to achieve the goal:

• Ask clients for feedback throughout project — too vague
• Ask clients for feedback weekly – better
• Visit client site weekly. Talk with site manager. Ask for feedback — best

How to approach your manager with written goals:

Try using this language with your manager: “I want to be sure I’m working on the things that are most important to you and the organization. I’ve written some goals for 2020 to ensure I’m focused on the right things. Can we review the goals and I’ll edit them based on your input? And what do you think of using the agreed-upon goals to measure my performance in 2020?”

You have nothing to lose by writing goals and presenting them to your manager. You will gain respect from your manager, clarity of your 2020 priorities, and more control of your year-end-performance review. Give it a try, and let me know how it goes.


How to Retain Good Employees, and Yourself

The fear of saying what we think and asking for what we want at work is prevalent across organizations. We want more money, but don’t know how to ask for it. We want to advance our careers but are concerned about the impression we’ll make if we ask for more. Instead of making requests, many employees assume they won’t get their needs met and choose to leave their jobs, either physically or emotionally.

How to Retain Good Employees:

The key to keeping the best employees engaged and doing their best work is to ask more questions and make it safe to tell the truth.

Managers:

  • Do you know why your employees chose your organization and what would make them leave?
  • Do you know your employees’ best and worst boss?

The answers to these questions tells managers what employees need from the organization, job, and from the manager/employee working relationship.

Can your manager answer these questions – that I call Candor Questions – about you? For most people, the answer is no. Most managers don’t ask these questions. And most employees are not comfortable giving this information, especially if the manager hasn’t asked for it.

It’s easy to mistake my book, How to Say Anything to Anyone, as a book about giving feedback. It’s not. It takes me nine chapters to get to feedback. The first eight chapters of the book are about how to create relationships in which you can tell the truth without fear. You can read all the feedback books you want and take numerous training classes on coaching, managing people, giving feedback, and managing conflict, and you’ll still be hesitant to speak up, because a formula for giving feedback is not what you’re missing. What’s missing is being given permission and knowing it’s safe to tell the truth.

How to Retain Good Employees

Managers, here’s how to retain good employees:

“I appreciate you choosing to work here. I want this to be the best career move you’ve made, and I want to be the best boss you’ve had. I don’t want to have to guess what’s important to you. I’d like to ask you some questions to get to know you and your career goals better. Please tell me anything you’re comfortable saying. And if you’re not comfortable answering a question, just know that I’m interested and I care. And if, at any point, you’re comfortable telling me, I’d like to know.”

How to Retain Good EmployeesThen ask the Candor Questions during job interviews, one-on-one, and team meetings. We’re always learning how to work with people. So continue asking questions throughout your relationships. These conversations are not one-time events.

If you work for someone who isn’t asking you these questions, offer the information. You could say:

“I wanted to tell you why I chose this organization and job, and what keeps me here. I also want to tell you the things I really need to be happy and do my best work. Is it ok if I share?”

Your manager will be caught off guard, but it is likely that she will also be grateful. It’s much easier to manage people when you know what they need and why. Most managers want this information, it just may not occur to them to ask.

If the language above makes you uncomfortable, you can always blame me. You could say:

“I read this blog and the author suggested I tell you what brought me to this organization and what I really need to be happy here and do my best work. She said I’d be easier to manage if you had that information. Is it ok if I share?”

Yes, this might feel a little awkward at first, but the conversation will flow, and both you and your manager will learn a great deal about each other.

The ability to tell the truth starts with asking questions, giving people permission to speak candidly, and listening to the answers.How to Say Anything to Anyone
