Give Feedback When You’re Not Upset

We’ve all received work via email from another person that wasn’t what we were expecting, hit reply, and told the other person what we thought. Then we dealt with the consequences.

A few tips for giving feedback to get more of what you want and less of what you don’t:

Don’t give feedback via email. Ever. You can’t manage your tone or see the person’s reaction.

Practice the 24-hour rule and the one-week guideline. Wait until you’re not upset to give feedback, but don’t wait longer than a week.

It’s almost impossible to give negative feedback without putting the other person on the defensive. Becoming defensive when receiving feedback is normal and natural. It’s a way to protect ourselves when we feel judged.

When people are defensive, it’s hard to listen and respond. The less defensive the other person becomes, the easier it is to communicate with that person. People will be less defensive if you give feedback when you’re calm and choose your words carefully.

Communicate in a way that the relationship needs versus what you need in the moment.

When we give feedback when we’re upset, we’re really communicating for ourselves, not for the other person. I didn’t get what I want, I’m upset, and I’m going to tell you about it. Then the other person gets upset and now, in addition to you not getting what you wanted in the first place, you have to do damage control.

Communicating in a way the relationship needs means choosing the timing, words, and method of communication that is likely to produce the result you want – the other person being able to hear you, while becoming minimally defensive, and taking action. Giving feedback when you’re upset, especially via email, will not produce the result you want. You’ll only damage your relationship.

Being an effective communicator and maintaining good business relationships requires patience and self-discipline. Wait to give feedback until you’re not upset. Don’t send an email. Pick up the phone, meet via video, or walk to the person’s desk. Deliver the feedback in a way the other person can hear you.  Be ready for the person to become defensive. It’s human to become defensive. You can’t eliminate defensiveness, but how you deliver feedback can greatly reduce defensiveness, and you’ll get more of what you want and less of what you don’t.


Don’t Give Fake Feedback – What Real Feedback Sounds Like

Most ‘feedback’ sounds like this:

  • You’re awesome.
  • Good job.
  • Nicely done.
  • You’re cutting corners.
  • You have a bad attitude.
  • You’re not committed.
  • You’re careless.
  • You’re disengaged.

I’m not sure why, I wish I could give you a good reason, but the vague phrases above are what most people say when attempting to give feedback. To prevent giving vague, unhelpful (a.k.a. fake) feedback, you need to prepare.

There is a reason you think the person is awesome or has a bad attitude. What did they do that created that impression? Until you can describe what the person did to create an impression, you’re not ready to give feedback. You’re better off saying nothing.

All of the phrases above are opinions with no facts. Opinions are judgments. Feeling judged makes people defensive. When people are defensive, it’s hard to listen.

The purpose of feedback is to help another person. Give the person enough information they know what behaviors to replicate and what to change. Before you give feedback, write down three things the person did that created your impression. If you can’t give an example, wait to have the conversation until you can. It’s better to say nothing than to say something vague.

Vague, positive feedback sounds inauthentic. Vague, negative feedback is judgmental. Neither vague positive or negative feedback strengthens relationships or helps the recipient.

If you want to be heard and helpful, provide an example. No example, no feedback.


Defensive Behavior – Expect It vs. Avoid It

Most of us avoid giving negative feedback because we don’t want to deal with the recipient’s defensive behavior. We’re waiting for what I call, The Freak Out. The Freak Out is the predictable response to negative feedback.

Everyone wants to be seen as competent and adding value. When we give people negative feedback, we call those two things into question and the brain instinctively reacts. It’s as if you were driving down the road and the person in front of you slammed on their brakes. As an act of survival, you’d hit your brakes too. Becoming defensive when receiving negative feedback is the same instinctual response. We (almost) can’t help ourselves. So rather than dread and avoid others’ defensive behavior, expect it and have a plan.

Here are five ways to deal with defensive behavior:

  1. Plan your conversation by writing notes and bringing them to the conversation. I’m a fan of typed, double-spaced bulleted notes that are easy to follow.
  2. Practice what you want to say out loud. What you say in your head is often different than what comes out of your mouth.
  3. Ask others for help. Change names and details to protect the feedback recipient and ask how someone else might deliver the feedback. Someone who is not emotionally involved will likely handle the conversation better.
  4. When the feedback recipient exhibits defensive behavior, take a breath and pause. Remember that you expected this. Don’t retract what you’ve said. Just let the person speak.
  5. Stay on track. Defensive behavior is designed to derail conversations. Keep the conversation focused on the feedback. Don’t become distracted.

What to say when people respond to feedback defensively:

Defensive behavior: “Why are you talking to me? I’m not the only one doing this.”

Appropriate response: “If others are doing this, I promise you that I’m managing it. Right now we’re talking about you. I know this is difficult. Let’s stay here.”

Defensive behavior: “You’re wrong. Everyone else has given me positive feedback.”

Appropriate response: “I know this is difficult. I’m asking you to __________.  Please do that.”

Defensive behavior: “You don’t like me and you’re picking on me.”

Appropriate response: “I’m sorry you feel that way. The reason I’m asking you to ________ is _______.”

Defensive behavior: “I disagree.”

Appropriate response: “I know that we disagree. And I’m asking you to __________.”

The key is not to get baited by defensive behavior. This is why I suggest preparing and bringing typed, bulleted notes. When I’m having a particularly difficult conversation and the other person becomes defensive, I often become flustered and either forget what I want to say or back pedal. Do neither. Expect defensive behavior. Don’t get distracted. Stay on track. You can handle anything someone says.


Get Help When Giving Feedback

Last week one of my friends was concerned about something happening at her son’s camp. She wrote out what she planned to say to the camp’s executive director and sent it to me to read. Her letter was long, with lots of unnecessary details. I read five paragraphs before understanding what the situation was even about. I revised her letter. My version was three sentences and easy to write. Why? Because it’s not my child and not my situation.

One of the things that makes giving feedback and making requests particularly difficult, is our emotional involvement. We’re invested in the outcome. The stakes feel high. And that emotion makes everything harder.

If you’re struggling with a message you need to deliver, get some help. The person who helps you craft a succinct, specific, and unemotional message doesn’t have to be a feedback expert or a manager. The person just can’t be involved. As long as the person isn’t emotionally involved, they’ll be helpful.

When you ask for help, don’t ask for advice. Instead of asking a friend or colleague, “What would you do in this situation,” ask, “What would you say?” These are very different questions. You want the specific words to resolve whatever you’re struggling with.

Asking someone for help planning a challenging conversation or message begs the question, isn’t asking for that type of help a form of gossip? It could be. So be careful who you ask.

When asking for help planning a message or conversation, ask someone in your organization who is at your same level or above (title-wise) or ask someone outside of the organization. Change the names of the people involved; protect people’s anonymity. And be clear if you are asking for help to plan a conversation or if you are venting. They are not the same.

The most effective feedback and requests are unemotional, factual, and succinct. Sometimes we need other people who are not involved to help us get there.


Give Small Amounts of Feedback at a Time – Shorter is Better

When you use GPS in your car for driving directions, the GPS only provides one direction at a time. GPS tells you what to do now and what to do next. Your car can only go one direction at a time. Humans aren’t any different. When you coach people, you are their GPS, supporting them in achieving a desired goal efficiently.

Coach and give feedback like your GPS. Give one or two pieces of feedback at a time. Then give the person time to make changes and improve before giving more feedback.

What I hear every day that makes me shudder:

Manager: “One of my employees has been making a lot of mistakes. He seems disengaged (p.s. “disengaged” is Cap’n Crunch, vague and thus not real feedback). I’m not sure what’s happening.”

Me: “Have you talked to him?”

Manager: “No. Performance appraisals are coming up, so I’ll just wait to give the feedback until then.”

Me: “When are performance appraisals?” Manager: “In six weeks.”

Most people hoard feedback. We wait for the right time, aka when we’re comfortable. That time will never come. The right time to give feedback is when something happens or shortly thereafter. Practice the 24-hour guideline and the one-week rule. Wait 24 hours to give feedback if you’re angry, but not longer than a week. Give feedback when you’re not upset, but soon after the event occurs, so people remember what you’re talking about.

Feedback is hard on the ego. The more feedback we receive in one conversation, the harder it is to hear. People need to feel successful. Receiving too much feedback at one time makes us feel we can’t be successful, so why bother. Pick the biggest and most impactful behaviors. Wait. And then give more feedback.

When it comes to feedback, keep this mantra in your head – recency, frequency. Recency, frequency. Short, weekly, feedback conversations – five minutes long – are better than sixty-minute feedback conversation once a month or quarter. You’ll see more behavior change and protect team member’s ego. Shorter and more frequent is better.


Giving Feedback? Just the Facts.

Most of the feedback we give and receive puts people on the defensive. We don’t do this intentionally. It just happens. We say how we feel, usually when we’re upset, and the other person responds.

Most of the feedback we give and receive is judgy, like the examples below.

“You ignore me in meetings.” “When I raise my hand to participate in meetings, you don’t call on me.”
“You’re rude to me.” “When you pass me in the hallway, you don’t say hello.”
“You won’t work with me. You go around me.” “We were supposed to screen potential vendors together. You scheduled and held the appointments without me.”
“You’re not responsive.” “You usually reply to emails a week after they were sent.”
“It’s hard to get time on your calendar.” “It takes three weeks to schedule time to meet with you.”

Becoming defensive when receiving feedback is a hard-wired response, like slamming on your brakes when the car in front of your does the same. The more people feel judged, the more defensive they become. If you want to be sure people become defensive when you give feedback, be vague. If you want people to be able to hear you and take action on your feedback, strip out the opinion (judgment) and give people just the facts.

Referring to the chart above, the sentences on the left are opinions. And opinions can be debated.  The sentences on the right are facts. Facts are harder to debate. When giving feedback give just the facts, not your opinion. This will take practice.

The first thing out of our mouths will invariably be judgment/opinion.  People who have participated in feedback training with me or who have read How to Say Anything to Anyone know I call the tendency to be vague Cap’n Crunch.  Cap’n Crunch: “You’re doing a good job.” That’s sweet but useless.

When someone upsets you and you want to tell the person, prepare for the conversation by asking yourself these questions:

  • What did the person do that frustrated me?
  • What behaviors did they exhibit?
  • What actions did they take?
  • What was the impact on me?

Then practice giving feedback to someone outside of your workplace to reduce gossip and drama and ask the person with whom you’re practicing what they heard.  If your feedback is specific and clear, any lay person will interpret the feedback as you intended it.

Giving feedback, that others can hear, isn’t easy to do. It requires you to put your emotions aside, strip out judgments and opinions, and tell the other person the facts of what happened. The more you focus on the facts and less on how you feel about what happened, the better your conversations and relationships will go.


Give Feedback Privately and Quietly – Let People Save Face

The purpose of feedback isn’t to teach people a lesson, it’s to elicit certain behavior. Below are six strategies for giving helpful and succinct upgrade feedback:

  1. Write down your message. Save it as a draft. Re-read it later, when you’re not emotional, then cut the words in half. Shorter is better.
  2. Remove emotion. Examples are helpful, emotion is not.  Emotion: You embarrassed me. Example: You raised your voice at me in front of others.
  3. Remove judgments. Vague words are judgmental. Judgment: Your behavior was unacceptable. Specific: You rolled your eyes at a coworker.
  4. When you can deliver your message in about a minute, without emotion or judgment, you’re ready to speak.
  5. Deliver all upgrade feedback in a private setting, behind a closed door.
  6. Then, let it go. When the conversation is over, it’s over. Don’t stay angry or remind the person of the situation. If the behavior is repeated, discuss it then.

Say only what you need to. Deliver messages privately. Protect the person’s ego, which is fragile. Let people save face.


Give Feedback by Asking Questions

The people you work with want to do a good job. They want you to think highly of them. Yes, even the people you think do little work. Give people the benefit of the doubt. Assume people are doing their best. And when you don’t get what you want, make requests.

There are two ways to give feedback and get your needs met at work. You can give direct feedback, or you can ask for what you want.

Version one – give direct feedback: “You did this thing and here’s why it’s a problem.”

Version two is less direct. Rather than telling the person what went wrong, simply make a request.

Version two – ask versus tell: “Will you…” Or, “It would be helpful to get this report on Mondays instead of Wednesday. Are you able to do that?”

It’s very difficult to give feedback directly without the other person feeling judged. Making a request is much more neutral than giving direct feedback, doesn’t evoke as much defensiveness, and achieves the same result. You still get what you want.

When I teach giving feedback, I often give the example of asking a waitstaff in a restaurant for ketchup. Let’s say your waiter comes to your table to ask how your food is, and your table doesn’t have any ketchup.

Option one:  Give direct feedback. “Our table doesn’t have any ketchup.”

Option two:  Make a request. “Can we please get some ketchup?”

Both methods achieve the desired result. Option one overtly tells the waiter, “You’re not doing your job.” Option two still tells the waiter he isn’t doing his job, but the method is more subtle and thus is less likely to put him on the defensive.

You are always dealing with people’s egos. And when egos get bruised, defenses rise. When defenses rise, it’s hard to have a productive conversation. People stop listening and start defending themselves. Defending oneself is a normal and natural reaction to negative feedback. It’s a survival instinct.

You’re more likely to get what you want from others when they don’t feel attacked and don’t feel the need to defend themselves. Consider simply asking for what you want, rather than telling people what they’re doing wrong, and see what happens.

I will admit, asking for what you want in a neutral and non-judgmental way when you’re frustrated is very hard to do. The antidote is to anticipate your needs and ask for what you want at the onset of anything new. And when things go awry, wait until you’re not upset to make a request. If you are critical, apologize and promise to do better next time. Communication is all trial and error.


Don’t Like the Word Negative? Say Upgrade Instead.

People don’t like the phrase “negative feedback” because it is, well, negative. So, someone came up with “constructive feedback”, i.e., “I have some constructive feedback for you.” I don’t particularly like that either. The definition of constructive is useful, and I think all feedback should be useful. I like the word “upgrade” instead. Upgrade implies the need for improvement, but it isn’t negative. The question is, which comes first, positive or upgrade feedback?

I always give positive feedback first. Not to make people feel better, but to ensure they hear the positive feedback. Most people want to be perfect. We want others to think well of us. Negative feedback calls our perfection into question and thus is hard to hear. When people get negative feedback, they naturally become defensive. It’s hard to listen when you’re defending yourself. If positive feedback comes after negative feedback, the positive feedback isn’t even heard. The negative feedback is all consuming.

When giving feedback, I tell people, “I have positive and upgrade feedback for you today. I’m going to give you the positive feedback first.” I give positive feedback, then I give upgrade feedback, and then I remind the person about the positive feedback, because I know the person is now consumed thinking about the negative feedback.

Think about yourself. If you receive seven pieces of positive feedback and one piece of upgrade feedback, what do you think about for the rest of the day? If you’re like most people, the rest of your day is about the upgrade feedback. We want to do good work and be thought well of, and negative feedback calls all of that into question and is thus, hard to hear.

Give positive feedback first, then give upgrade feedback, then remind the person about the positive feedback. People can handle feedback when it’s delivered by a trusted person in an objective way.


Working with Difficult People – When to Give Up

Unless you never interact with other people, there’s probably someone in your life who repeatedly engages in a behavior that annoys you. You’ve probably made requests about what you’d like the person to do differently, and hopefully you’ve given feedback. But the behavior hasn’t changed.

At some point, we have to accept that people are who and how they are. People can and will change certain behaviors, if their motivation is high enough. But other behaviors won’t change, and if you want to have the person in your personal or professional life, you have to accept the behavior and the person as they are. Accepting frustrating behaviors can be very difficult, at least it is for me. I admit, I often have this conversation myself, “Why won’t they…? I don’t get it. It’s not that hard. How many times do I have to ask?”

Here are five strategies for working with difficult people:

Working with difficult people strategy one: Decide on the behaviors you absolutely must have from others. We want certain things. We need other things. Get clear on what you need.

Working with difficult people strategy two: Make requests before breakdowns occur. It’s always easier to make requests than to offer negative feedback. Be sure you are being explicitly clear in your requests. For example, “Please include me in meetings” is too vague. Instead, try, “Please invite me to all client meetings, so I can stay connected to clients and projects.”

Working with difficult people strategy three: Make requests at least three times. With each successive request (nicely) remind the person that you’ve made this request in the past and it still isn’t happening. For example, “We’ve talked about this in the past. Help me understand what’s happening.”

Working with difficult people strategy four: If you’ve made a request at least three times, give feedback as to what isn’t happening and why that causes challenges. For example, “We’ve talked about inviting me to client meetings a few times. It’s still not happening. I’m getting calls from clients with questions I can’t answer because I’m not included in the meetings. Can you help me understand why I’m not being invited to meetings?” Read chapters nine through eleven and chapter thirteen of How to Say Anything to Anyone to get more examples of how to give clear and specific feedback.

Working with difficult people strategy five: Know when to give up and accept the person and behavior as they are. If you’ve made a request and have given feedback three or four times, you likely aren’t going to get what you want. The person either can’t do what you’re asking or doesn’t want to. Now you have a decision to make.

Decide how important the behavior is. Is it a deal breaker? If it’s not a deal breaker, stop expecting the behavior to happen and accept that it won’t. When you accept that you won’t get what you want from someone, you’ll suffer less.

Strategy five is really the crux of this blog. Knowing when to stop expecting something and coming to peace with that decision will give you great freedom. In order to let go of the expectation, you have to decide that it’s really ok for you not to get what you want. Ask yourself, “Can I live with this behavior as it is?” If you can’t, you have a hard decision to make. If you can, then stop expecting and asking for the behavior; you’ll feel better.Working with Difficult People
